THE FOUR-STEP ROI FORMULA
Step 1. Baseline the work
Pick one workflow. Measure volume per week, average minutes per transaction, fully loaded labor cost per hour, and current error rate. No baseline, no ROI conversation.
Step 2. Price the automation honestly
Add up build hours, platform license, integration cost, and a realistic token or API budget with a 25% buffer. Include the maintenance hours nobody likes to admit.
Step 3. Model the savings
Hours saved per week x loaded hourly rate x 52, plus error-reduction savings, plus any deflected escalations. Subtract automation run cost. That is your annual net benefit.
Step 4. Calculate payback and ROI
Payback months = total build cost divided by monthly net benefit. ROI = (annual net benefit minus annual cost) divided by annual cost. If payback is past 9 months, the scope is wrong.
Worked example
Onboarding workflow: 8 new users per week, 45 minutes each, loaded cost 65 USD per hour. Baseline labor cost is roughly 20,300 USD per year. Build cost lands at 22,000 USD with 6,000 USD annual run cost. Annual net benefit: about 14,300 USD. Payback: roughly 18 months. That workflow does not clear the bar on its own. Bundle it with three more onboarding-adjacent tasks on the same bot and payback drops under 6 months. Scope matters more than tooling.
THE 90-DAY REVIEW CADENCE
Day 30
Confirm baseline is accurate. Validate the bot or model is doing what the spec said. Catch token or license surprises before they compound.
Day 60
Compare actual hours reclaimed and cost per transaction against the model. Tune prompts, rules, or exception handling. Document edge cases.
Day 90
Lock in the ROI number. Decide: scale, rework, or kill. Reprice the client package if margin shifted. Move surviving workflows into a quarterly review.
After day 90, surviving workflows move to a quarterly review. Anything that missed its number gets reworked or killed. No zombie automations. No "we will revisit it later." Discipline is the framework.

If you are passing automation through on a flat-fee MSP contract with no consumption controls, you are eating the upside the first month and eating the variance every month after. Bake a 20 to 30% buffer into AI-heavy line items, cap token usage per client, and put a quarterly true-up clause in the contract for anything agentic.
The KPIs above are what you measure internally. The contract language is what protects the margin externally. Both have to exist or the ROI evaporates the first time a client doubles their ticket volume.
